A direct-sales win/loss program assumes you can pick up the phone, call the buyer, and ask why. In a partner-driven motion, you usually can't. The partner sold the deal. The partner ran the demo. The partner has the relationship. Asking the buyer for thirty minutes — even tactfully — registers as a vendor going around a partner, and the partner will remember.
So most CMOs at channel-heavy SaaS companies stop running win/loss altogether. The data dries up. The product team reverts to anecdotes. Sales enablement gets built on hunches. Six quarters later, nobody can explain why deals through Partner A close at twice the rate of Partner B, and the answer matters because the next renewal cycle hinges on it.
The partner isn't the obstacle to win/loss. The partner is the win/loss program — if you design for that.
Why direct-sales playbooks fail in the channel
The standard win/loss script — neutral interviewer, recorded buyer call, structured codes, quarterly readout — was written for a world where the vendor signs the contract. In a channel motion, three things break at once.
The buyer doesn't see you as the seller. They see the partner. Asking them to evaluate "your" sales process produces shrug-shaped answers because they're scoring someone else.
The partner has a commercial reason to filter what reaches you. A lost deal that was their fault is not a story they'll volunteer. A won deal where the buyer almost picked your competitor is not a detail that helps them.
Your CRM is downstream of the partner's CRM, which is downstream of the partner's rep's memory. By the time stage transitions and loss reasons reach your dashboards, they've been through two layers of compression and one layer of self-interest.
The five things you actually need to learn
Before you redesign the program, get clear on what's worth learning. Channel win/loss has higher friction per interview than direct, so the question list has to earn its keep.
Notice what's missing: a generic "why did you choose us" question. That's the question partners answer best, and they answer it the same way every time.
A program designed for the channel
The redesign is structural. You're not running one program with partner cooperation; you're running three feeds that triangulate.
How to ask the partner without poisoning the channel
The partner is a sophisticated commercial actor. Pretending you're not asking them for proprietary information is patronizing and they'll see through it. The frame that works is mutual diagnostic: you're trying to figure out what's happening in the market, and you can only see your slice; they can only see theirs; together you see most of it.
We tried the "neutral third-party researcher" approach for two quarters. Partners hated it. They felt surveilled. The minute we switched to "we'll share what we learn from your roundtable with the other partners, anonymized" — participation went from 30% to 85%. They wanted the cross-partner intelligence more than they wanted to protect their data.
The reciprocity is the unlock. Partners participate when they get something back that they couldn't generate alone — anonymized loss patterns across the channel, competitive intelligence that no single partner sees, language tested with twenty buyers instead of two.
What to put in the partner-led debrief
Keep the partner's debrief short. Eight questions, ten minutes, one form. The partner's rep is doing this on top of their day job, and a thirty-question form is a form that gets filled in with the same answer for every field.

The last question is the one that matters most. Eighty percent of the structured fields will give you a tidy dashboard that confirms what you already believed. The free-text field, read in aggregate, is where the surprises are.
What this looks like at scale
A channel-heavy company with twelve active partners and roughly 400 closed deals per quarter should expect, at full operating tempo, around 240 partner-led debriefs (60% completion rate is a realistic target after the SPIFF is tuned), 25 to 40 vendor-led buyer interviews on high-stakes deals, and four partner roundtables per quarter.
That's enough volume to spot a partner-specific pattern within a single quarter and confirm it within two. It's also enough volume that the work needs an owner who isn't doing it on the side. Most channel-heavy SaaS companies underinvest here by a factor of three — a single analyst splitting time across four programs — and then wonder why the data feels thin.
The tradeoff is real. A program at this scale costs roughly one full-time analyst, one part-time PM running the high-stakes interviews, and a quarterly SPIFF budget in the low five figures per partner. If you can't fund that, run a smaller version — vendor-led interviews on the top decile of deals only, no partner debriefs, two roundtables a year — and be honest internally that you're sampling, not measuring.
What to do this quarter
Don't redesign the whole program at once. The partner relationships matter more than the program does, and a botched rollout sets you back two quarters.
Pick your three highest-volume partners. Run the eight-question debrief with them as a pilot for one quarter. Run one roundtable. Ship one anonymized cross-partner intelligence brief back to them. Measure participation rate, not data quality, in quarter one — if partners don't show up, no other metric matters.
Then expand.
