AI Strategist for Market Landscape Mapping

Market-landscape maps are the visual artifacts strategy teams produce to show where a company sits in its category. Most are built manually over weeks. The AI-assisted workflow produces 70% as complete a map in 10% of the time — here's the six-step process.

Market-landscape maps — the visual artifacts strategy teams produce showing vendor positioning across a category — typically take 40–80 hours to build manually. The time comes from the research phase: gathering information on 20–40 vendors, sorting them into categories, identifying positioning axes, producing the visual map. Most companies don't refresh their landscape maps more than annually because the manual rebuild is prohibitive.

AI-assisted workflow can compress the 40–80 hours to 6–10 hours while maintaining 70% of manual-process completeness. The compression makes quarterly refresh feasible. The workflow below is the six-step process that produces useful landscape maps with AI assistance.

The six-step workflow

Step 1 · Define the map's purpose

Before any AI work, define what the map is for. Different purposes produce different maps from the same data.

Purpose A: Competitive-positioning visualization. The map shows where vendors sit on two or three positioning axes (e.g., depth vs. breadth, enterprise vs. self-serve). Used for internal strategy discussion and sales-team enablement.

Purpose B: Analyst-style market map. Comprehensive listing of vendors in a category with short descriptions. Used for board presentation or investor materials.

Purpose C: Gap-identification map. Shows where vendors cluster and where the positioning space is empty. Used for product-direction or positioning-refinement decisions.

Purpose D: Evolution map. Shows how the landscape has changed over time. Used for strategic-trend analysis.

Each purpose requires different data, different synthesis, and different visualization. The AI assistance is most valuable when the purpose is defined before the work begins.

Step 2 · Assemble the vendor list

The AI-assisted workflow starts with a list of vendors to map. Usually 15–40 vendors depending on category breadth and map purpose.

Initial list (human work): The senior PMM identifies the 10–15 vendors they know are relevant. Category leaders, tier-A competitors, known adjacent-category players.

AI-assisted expansion: Prompt the AI with the initial list and the category definition. "Based on this category (description) and these known vendors (list), identify 10–15 additional vendors I should consider for a landscape map. For each, briefly explain why they belong in the map."

The AI's expansion usually identifies 5–10 vendors the human list missed — often smaller competitors, emerging vendors, or adjacent-category vendors. Review the list; include the ones that genuinely belong; exclude the ones that don't quite fit.

Step 3 · Per-vendor information gathering

For each vendor in the expanded list, gather specific information. The AI can do this at scale.

What to gather per vendor

    AI prompt structure: "Based on [paste the vendor's homepage, pricing page, about page], extract the following information: [list]. Provide specific citations from the source content. If the information isn't available in the provided content, note that explicitly."

    Per vendor: 5–10 minutes of AI processing. For 30 vendors: 3–5 hours of combined AI and human-review time. Manual equivalent would be 20–40 hours.

    Step 4 · Positioning-axis identification

    The landscape map needs axes — two or three dimensions on which vendors are positioned. Axis identification is the most judgment-intensive step; AI can assist but human judgment is required.

    Common axis pairs:

    • Depth (narrow focus) vs. breadth (broad capability)
    • Enterprise (high-touch) vs. self-serve (low-touch)
    • Price point (high vs. low)
    • Specialization (vertical-specific) vs. horizontal

    AI can suggest axes based on the vendor data: "Given the 30 vendors and their positioning information, what two axes would best visualize the landscape? Explain why each axis is informative."

    The AI suggestions are useful starting points. The human judgment step picks the axes that best serve the map's defined purpose.

    Step 5 · Vendor-to-axis mapping

    With axes chosen, each vendor gets placed on them. AI can make initial placements; human review refines.

    Prompt: "For each of these 30 vendors, place them on this axis pair ([Axis 1] from 1-10, [Axis 2] from 1-10). Provide brief rationale for each placement based on the vendor data."

    The AI produces initial placements. The human reviewer adjusts based on specific knowledge the AI might not have (nuances from customer conversations, internal intelligence, recent competitor moves).

    Step 6 · Visualization and synthesis

    The mapped data produces the visual landscape. Visualization tools (Figma, PowerPoint, dedicated tools like Conceptboard) take the placements and produce the map itself.

      The specific judgment calls AI can't make

      Three specific landscape-mapping judgment calls require human senior judgment; AI assistance doesn't replace them.

      Judgment 1 · Category-inclusion decisions. Whether a specific vendor genuinely belongs in the mapped category. Boundary cases require market judgment; AI can suggest, humans decide.

      Judgment 2 · Axis selection for the map's purpose. AI can suggest informative axes; the right axes depend on what the map is for. Senior judgment picks.

      Judgment 3 · Interpretation of the map. Once the map exists, what does it mean? Where are the gaps? Which vendor clusters reveal what about market dynamics? Interpretation is the strategic-insight step; AI produces input, humans produce insight.

      The quarterly-refresh cadence AI enables

      With manual landscape mapping, annual refresh is typical. With AI-assisted workflow, quarterly refresh is feasible. The quarterly rhythm produces substantially more current strategic picture than annual mapping.

      The specific cadence:

      • Quarterly · AI-assisted refresh of existing landscape map. Takes 4–6 hours to update vendor information, adjust placements for vendor moves, note new entrants. Produces an updated map each quarter.
      • Annually · Deeper manual validation of the quarterly-refreshed map. The annual deeper pass catches nuances the quarterly AI-assisted updates might miss.

      Companies running quarterly AI-assisted refresh with annual manual validation usually produce substantially better strategic-landscape intelligence than companies doing annual manual mapping alone.

      What AI can't do and shouldn't try

      One specific thing AI shouldn't attempt in landscape mapping: generating strategic recommendations from the map.

      The AI can produce the map. The strategic interpretation of the map — what it means for your company's positioning, which vendors to worry about, which gaps to pursue — is strategic judgment work. AI-generated strategic recommendations are usually generic and sometimes misleading; human interpretation produces the insight that makes the map operationally useful.

      The useful AI boundary: AI handles the research and initial synthesis; humans handle the strategic interpretation. Together, the division produces better landscape intelligence than either alone could produce.

      Landscape mapping is one of the specific PMM activities where AI assistance produces disproportionate productivity improvements. The workflow above makes the acceleration real; the judgment boundaries make the output trustworthy.
